Turning Implement AI From a Service Business Into a Fundable SaaS Product

Six months of fractional and facilitator support across brand, growth, product and design, helping the business shift from services to product ahead of a Series A.

Introduction

Implement AI builds and manages AI agents, digital workers that handle customer service, sales and analysis, for SMEs in health, dentistry, recruitment and hospitality. Think Palantir for the SME market: managed AI that lets a business scale without growing headcount. It was founded by serial founder Alok Shukla and Piers Linney, the former Dragons' Den investor, two heavyweights of the UK SME world.

We started small, brought in to sharpen messaging and pull the right information into shape. That grew into embedded fractional work across product and growth, one day a week plus ad hoc sprints through 2026, helping take the business from Seed to Series A.

Our Approach

We started with messaging, content and alignment: working out how to actually speak to customers and what would resonate. The existing language didn't reflect the business, the products or the service on offer, so we rebuilt it from the ground up, mapping the words that worked ("AI Employee," "Digital Worker," "Operator") against the words that didn't ("AI Agent," "SaaS," "Automate," "Consulting"), and landed on a clear architecture: Command, an executive AI for leadership, and Workforce, digital workers priced per FTE.

The output was a visiontype, not a roadmap. Directional, not literal. A tool to make the strategy tangible through storytelling, built to inspire and align rather than lock the business into specifics too early.

From there we moved onto the AI user experience itself, working closely with product and engineering to rebuild onboarding end to end, from sign-up through to a business's first live agent. Alongside that we ran a running series of problem-solving workshops on specific strategic, growth and product problems as they came up, and designed a customer-facing learning programme to open up education as a new income stream.

Timeline

(01)

Messaging & Content

Rebuilt the messaging hierarchy from scratch: what to say, what to avoid, and a clear two-product architecture (Command and Workforce) the whole team could use.

(02)

Customer & Product Definition

Mapped customer segments, from Micro SME through to Enterprise, and a catalogue of named agents against real business problems.

(03)

Onboarding & Product Experience

Worked with product and engineering to rebuild onboarding end to end, from sign-up through to a business's first live agent.

(04)

Problem-Solving Workshops

Ran a running series of workshops on specific strategic, growth and product problems, plus regular reviews and retros.

(05)

Implement AI Academy

Designed a certified learning programme for Implement AI's own customers, a new income stream in the mould of HubSpot Academy or Webflow University, with three tiers from Graduate through to Expert.

(06)

Becoming a Product Business

Supported the shift from a service-based organisation to a fundable SaaS product, ready for Series A.

Key Outcomes

(01)

A Messaging Hierarchy That Actually Fits

Replaced generic AI language with a vocabulary the business could own, and a clear split between Command and Workforce.

(02)

A Defined Product Vision

Command and Workforce positioned against a clear economic case: roughly £10k for a digital worker against £60k for a human hire.

(03)

Onboarding Rebuilt

A confusing sign-up-to-first-agent journey mapped and rebuilt end to end, tracked against real customer emotion at every step.

(04)

A Named Use Case Catalogue

Ten agents, from Reactivation to Lead Follow-up, mapped against real customer problems across Micro SME, Small SME and Enterprise accounts like British Gas Energy Trust.

(05)

A New Income Stream

Designed the Implement AI Academy, a certified customer learning programme in the mould of HubSpot Academy, opening up education as a second revenue line.

(06)

Proof It Works

£573K recovered from 7,340 missed calls, a concrete number the business could put in front of investors.

What our clients said

“We knew we had something real, we just didn't know how to say it. Getting the messaging, the product story and the onboarding right in parallel is what made Implement AI look like the product business we actually are, not the services business we started as.”

Alok Shukla, Co-Founder at Implement AI

Impact

Implement AI came into this with two founders and strong service roots, but investors back products, not services. Getting there meant fixing messaging, product and customer experience together, not as separate workstreams.

Six months on, the business has a sharper story, a product people understand and can onboard themselves into, a new education-led revenue line, and hard numbers to back it up: what a fundraise-ready SaaS business actually looks like.
