Facilitating a company-wide away week to find Coinrule's real problems and rebuild its product vision from the ground up.

Introduction

Coinrule puts crypto trading strategies in the hands of anyone, letting people automate trading across crypto, stocks and ETFs without writing a line of code. Growth had stalled and investors were pulling back. The business needed a hard look at what wasn't working, and a product vision the whole company could get behind rather than another round of internal debate.

We were brought in to facilitate a company-wide away week and get everyone in one room: product, founders, tech, engineering, growth, marketing and design. Over three days we worked through what was broken, who the business should be building for, and what Coinrule 2.0 should look like.

Our Approach

We built and ran the agenda ourselves, solo, across three days. Day one was a retrospective: what was working, what wasn't, and what the data and customers were actually saying, alongside design storming with the wider team. Day two moved onto the target customer, digging into who Coinrule should be building for and shaping jobs-to-be-done around them.

The output was a visiontype, not a roadmap. Directional, not literal. A tool to make the strategy tangible through storytelling, built to inspire and align rather than lock the business into specifics too early.

Day three was about the product vision and a north star metric to align the business behind. Underneath all three days sat one clear thread from the customer journey teardown: people who got as far as setting up their first trading strategy were 20x more likely to stick around, and most were falling off long before that point.

The Trigger

Founders were struggling with retention and revenue, and needed to kick-start the next phase of growth for the company.

Choosing the Away Day

We identified the company away day as the space to gather everyone's thoughts and get the team sharing ideas together.

Designing the Schedule

Built a three-day schedule: Day 1 retrospective, Day 2 customer day (user storming, personas and value proposition), Day 3 future vision (problem statement, product vision, north star metric).

Writing Up the Strategy

After the workshops, we wrote up the strategy covering everything said and done, then presented it back to the team.

Delivering the Workshop

Ran the three-day workshop live with the whole team in the room, from the Monday retrospective through to the Wednesday vision session.

Realigning the Business

Realigned the product vision and roadmap, and kicked off the next phase of growth.
